When an AI pilot stalls in the real workflow.
A working demo does not settle whether a process can use AI responsibly. Four checks make the next decision clearer.
Process
Locate the stalled decision
Name the exact task and handoff. Is the bottleneck the input, the output, an exception or the person who needs to accept the result? “The pilot is blocked” is too broad to act on.
Evidence
Check what the pilot has proved
Separate a system that runs from a system that helps the work. Review source quality, human validation effort and failure cases before claiming that the pilot is ready to scale.
Ownership
Make exceptions someone’s job
A person needs authority to reject the output, correct the workflow and stop use when the evidence is weak. Ownership cannot be deferred until after rollout.
Decision
Choose the next smallest step
A diagnosis can recommend a limited experiment, a changed process or a stop. The illustrative deliverable shows how the decision, evidence and stop condition fit together.
